A key performance indicator is one of a small number of metrics a team agrees to judge its progress by. Every KPI is a metric, but most metrics are not KPIs. A good KPI ties directly to a goal, has a clear definition and data source, can be influenced by the team that owns it, and is reviewed on a regular schedule.
Qualities of a useful KPI
The test is whether the number would change a decision.
- Linked to a goal: it measures progress toward something the business cares about
- Defined precisely: source, filters, date logic and owner are written down
- Influenceable: the owning team's work can move it
- Timely: it updates often enough to steer by
- Few in number: a handful per team, not dozens
SEO KPIs for a SaaS company
SEO teams often mix outcome KPIs with a few input and health metrics. Outcomes might be trial sign-ups or qualified pipeline from organic landing pages. Supporting metrics might be non-branded clicks to commercial pages, indexed coverage of key templates, or visibility for a target query set. Rankings alone are rarely a good KPI because they do not map directly to revenue.
Writing a KPI definition
Write down the formula and sources so two people calculate the same number.
KPI: Organic trial starts
Definition: GA4 key event sign_up, session default channel group = Organic Search
Source: GA4 property 'Marketing site'
Review: weekly, owner: SEO leadExample
Replacing a rankings KPI
Imagine Sablewood, an accounting automation tool, used average position as its SEO KPI and saw it improve while sign-ups stayed flat. Switching to organic trial starts and non-branded clicks to product pages refocused the work on pages that sell.
Common mistakes
Too many KPIs
When everything is key, nothing is. Keep a short list and move the rest to supporting metrics.
KPIs the team cannot influence
Holding SEO to total company revenue mixes in factors the team does not control.
