Leading and lagging indicators

Leading indicators move early and predict results; lagging indicators confirm results after the fact. SEO reporting needs both.

Also called: Leading indicator, Lagging indicator

A lagging indicator measures an outcome after it happens, such as revenue or closed deals from organic search. A leading indicator moves earlier and tends to predict the outcome, such as impressions for target queries or newly indexed pages. SEO results take time to appear, so teams that only report lagging indicators often cannot tell whether work is on track until months later.

Examples for SEO

The same metric can be leading or lagging depending on what you are predicting.

  • Leading: pages published and indexed, impressions for target queries, internal links added, new referring domains
  • Middle: clicks, engaged sessions from organic landing pages
  • Lagging: trial sign-ups, qualified pipeline and revenue attributed to organic search

Validating leading indicators

A leading indicator is only useful if it actually predicts the lagging one. Check the relationship in your own history: when impressions for a topic rose, did clicks and sign-ups follow, and with what delay? Drop leading metrics that never connect to outcomes.

Reporting both

Put leading indicators in weekly reviews to steer work, and lagging indicators in monthly or quarterly reviews to judge results. State the expected lag so stakeholders know when to expect outcomes to move.

Be explicit that the lag is an estimate from your own history, not a promise. New pages can take very different amounts of time to be crawled, indexed and to earn visibility, and outside factors such as algorithm updates can shift the timeline either way.

Example

Showing progress before sign-ups move

Imagine Starlingrove, a compliance automation tool, publishes a new cluster of integration pages. In the first weeks, sign-ups do not change, but Search Console shows the pages indexed and impressions rising for the target queries. Reporting those leading indicators gives leadership a reason to keep investing while the lagging numbers catch up.

Common mistakes

Vanity metrics as leading indicators

A metric that never predicts outcomes is not leading anything.

Reporting only lagging metrics

By the time revenue moves, months of work have already happened.
